The company
A family business and European market leader in liquid food logistics. Starting out as a regional hauler, it has grown into a significant European intermodal transport player. Today, it offers additional services such as juice processing, tank cleaning and transport management solutions. The company has an ambitious goal: to grow €80 million turnover into €130 million in just five years.

The situation
This company wants to become less dependent on transport (assets) and more dependent on providing services for its customers by optimising its technology and organisation supply chains. In addition to its transport organisation, the company wants to take over certain activities of its customers (e.g. outsourcing processing and packing) and expand its value-added logistic services.

The company’s overall objective is to remain the dominant player in a number of sub-markets such as oils, sugars & starches and juices and to grow significantly its turnover and profit. It asked Gwynt to help it develop a business plan, including a roadmap with concrete objectives in the short and long term.

The approach
By analysing extensively the company’s activities and determining its market potential, we could formulate its strategy, business proposition and growth plan. We could also calculate financial forecasts for the group and its various divisions. These steps enabled us to draw up a business plan, which included a blueprint of the organisation and its IT systems. The business plan was presented to financiers, employees and other stakeholders.

The result
The company has seen strong growth and achieved major objectives because of its business plan:

  • turnover has grown to 130 million euros
  • EBIT has doubled
  • the company has internationalised further, grown its organisational and VAL divisions, and reduced its dependence on transport
  • the organisation has professionalised further and attracted new young talent to the workforce
