Situation

The organisation is rapidly developing into a “multi format” retailer in which assortment, availability and freshness will play an increasingly important role. To support this development, the supply chain processes need to be further optimised. The focus is on optimising the store order process in order to increase product availability and optimise the flow of goods to the stores. The decision has been made to set up automatic store replenishment to. Gwynt has been asked to support this process and to draw up a thorough transition plan.

Approach

Gwynt was responsible for the process and change supervision. Together with an internal project team the new organisation and processes have been designed. In addition, Gwynt made a clear transition plan and supervised the pilot phase.

Results

This has led to a successful organisation of automatic store replenishment. A new Supply Chain organisational structure has been set up (new roles, KPI’s, meeting structure). The store replenishment processes have been clearly defined. Effective change approach with a store readiness checklist, animated films about the transition from ordering to supply planning. The first pilot stores have already successfully switched to automatic store replenishment.
