Client characteristic:
The client is a family-owned company operating in three different markets. The company has production facilities in the Netherlands and Eastern Europe and sells worldwide to medium and large enterprises. In addition, the organization has a global service organization to optimally support customers. Challenge:
Due to growth and changing market conditions, there was a need for a new Business Operating Model (BOM) that reflected both corporate strategy and family values. This model needed to help the organization operate more efficiently, better meet the needs of multinational customers and prepare for future growth.
Activities:
- Defining the new BOM: Workshops and interviews were organized in collaboration with the board and management team. These took into account the family values and the strategic vision of the organization.
- Preparation of a transition plan: To make the transition to the new model successful, a detailed transition plan was prepared. This plan included implementation steps, responsibilities and required resources.
- Lead and participate in critical projects: During the transition, several projects were identified as critical to the successful implementation of the new BOM. Here change management played a major role to adapt the internal culture and processes.
- Change management: During the process, intensive attention was paid to guiding employees and teams through the change so that the new processes and structure were effectively embraced.
Results:
- New blueprint for the organization: Among other things, the new BOM introduced Global Functions, making the organization better positioned to serve its multinational clients.
- Improved alignment with customer roadmap: The redesign of the organization allows the company to better meet the needs of its largest international customers.
- Production Process Optimization: The production process was completely overhauled, from product development to servitization, leading to more efficient operations and improved customer satisfaction.
- New development focus: A new department was created that focuses on developing products for new markets based on the company’s existing technological competencies.
With the successful implementation of the new Business Operating Model, this machine builder not only prepared itself for future growth, but also strengthened its position in the market.
