An international food producer with multiple production sites in the Netherlands was facing increasing pressure on operational performance. Despite high employee involvement, complex processes, a wide product range and limited control on KPIs were causing productivity losses and inefficiencies in the operation. The ambition was clear: more grip on performance and a structural improvement of operational efficiency.

We started with a thorough Operational Excellence quick scan, using OEE analyses and value stream mapping to reveal the main bottlenecks. Through interviews, observations and data analyses on production, logistics, planning and maintenance, a sharp picture emerged of where value was being lost – from short stops and breakdowns to loss of quality. We translated these insights into concrete improvement potential and a practical implementation plan, with clear priorities and a focus on rapid impact.

The trajectory resulted in full insight into productivity losses and a clear picture of where and how improvements can be realized. With a set of quick wins and structural measures, concrete savings opportunities were identified in the areas of labor, planning and line performance, among others. In addition, a firm foundation has been laid for culture change and structural performance management. With a practical and feasible implementation plan, the organization now has the tools it needs to steer sustainable operational improvement and efficiency.
