Op\u00e8re au Benelux pour des clients du secteur de la distribution alimentaire et de la restauration. <\/p>\n<h4><strong>Situation<\/strong><\/h4>\n<p>La diversit\u00e9 croissante des exigences des clients et la n\u00e9cessit\u00e9 pour l&rsquo;entreprise de se diff\u00e9rencier davantage ont accru la complexit\u00e9 des op\u00e9rations. Cela a eu un impact sur les co\u00fbts indirects et donc sur le r\u00e9sultat net. Ces co\u00fbts indirects \u00e9tant r\u00e9partis de mani\u00e8re disproportionn\u00e9e entre les diff\u00e9rentes unit\u00e9s de stock, il est apparu clairement que la comp\u00e9titivit\u00e9 de la gamme principale \u00e9tait de plus en plus menac\u00e9e.  <\/p>\n<p>Notre t\u00e2che consistait \u00e0 objectiver la complexit\u00e9 afin de prendre de meilleures d\u00e9cisions bas\u00e9es sur le co\u00fbt r\u00e9el des UGS.<\/p>\n<h4><strong>Approche<\/strong><\/h4>\n<p>L&rsquo;\u00e9quipe de Gwynt a travaill\u00e9 avec le client pour d\u00e9couvrir les principaux facteurs de complexit\u00e9 au sein du processus int\u00e9gral. Ensuite, des facteurs de pond\u00e9ration ont \u00e9t\u00e9 d\u00e9termin\u00e9s sur la base de l&rsquo;importance, en co\u00fbts indirects, afin qu&rsquo;un indice de complexit\u00e9 puisse \u00eatre d\u00e9termin\u00e9 pour chaque UGS. <\/p>\n<p>Ce chiffre de complexit\u00e9 a servi de base \u00e0 une analyse dite \u00ab\u00a0\u00e0 9 cases\u00a0\u00bb, mettant en \u00e9vidence les probl\u00e8mes concrets du portefeuille. En outre, un cadre de complexit\u00e9 a \u00e9t\u00e9 \u00e9labor\u00e9 pour garantir structurellement la complexit\u00e9 dans les choix strat\u00e9giques de portefeuille et pour mieux r\u00e9partir les co\u00fbts indirects. <\/p>\n<h4><strong>R\u00e9sultats<\/strong><\/h4>\n<p>Le client a obtenu une image claire des UGS qui ajoutent une grande complexit\u00e9 et donc des co\u00fbts indirects disproportionn\u00e9s, de sorte que des actions sp\u00e9cifiques ont pu \u00eatre d\u00e9ploy\u00e9es.
