Avec un r\u00e9seau de distribution complexe, sa propre organisation de vente au d\u00e9tail aux Pays-Bas et des op\u00e9rations de vente en gros et de production en Asie, elle avait besoin d&rsquo;un examen approfondi de son portefeuille et de nouvelles opportunit\u00e9s de croissance. <\/p>\n<p><strong>D\u00e9fis et approche<\/strong><\/p>\n<p>La premi\u00e8re \u00e9tape du processus a consist\u00e9 en une analyse financi\u00e8re compl\u00e8te, au cours de laquelle nous avons examin\u00e9 chaque produit, chaque unit\u00e9 commerciale et chaque march\u00e9 individuellement. Nous avons compl\u00e9t\u00e9 cette analyse par des entretiens avec des employ\u00e9s \u00e0 tous les niveaux de l&rsquo;entreprise, de la direction \u00e0 l&rsquo;atelier, afin d&rsquo;obtenir une image compl\u00e8te de la dynamique interne et de recueillir des informations concernant l&rsquo;entreprise. <\/p>\n<p>Nous avons \u00e9galement visit\u00e9 les centres de distribution et les magasins de l&rsquo;entreprise afin d&rsquo;examiner de plus pr\u00e8s les op\u00e9rations. Cela nous a permis d&rsquo;identifier les inefficacit\u00e9s et les opportunit\u00e9s. Nous avons ensuite organis\u00e9 des ateliers avec l&rsquo;\u00e9quipe de direction et les responsables de comptes, afin de d\u00e9finir conjointement l&rsquo;orientation strat\u00e9gique. Enfin, une \u00e9tude de march\u00e9 approfondie a \u00e9t\u00e9 r\u00e9alis\u00e9e afin d&rsquo;explorer de nouvelles opportunit\u00e9s de croissance.   <\/p>\n<p><strong>R\u00e9sultats<\/strong><\/p>\n<p>Sur la base des donn\u00e9es et des informations recueillies, le portefeuille de produits a \u00e9t\u00e9 optimis\u00e9 en mettant l&rsquo;accent sur la marge contributive, ce qui a permis d&rsquo;am\u00e9liorer l&rsquo;efficacit\u00e9 et la rentabilit\u00e9 des op\u00e9rations. En outre, nous avons d\u00e9velopp\u00e9 une approche structur\u00e9e du d\u00e9veloppement commercial, permettant \u00e0 l&rsquo;entreprise de cibler de nouvelles opportunit\u00e9s. <\/p>\n<p>Nous avons identifi\u00e9 de nouveaux march\u00e9s et domaines de croissance - appel\u00e9s \u00ab\u00a0nouvelles poches de croissance\u00a0\u00bb - qui joueront un r\u00f4le important \u00e0 l&rsquo;avenir.
